  • Your Demo Needs a Thesis, Not a Click Path

    I’ve sat through hundreds of software demos. Given even more. And the single biggest difference between the ones that close deals and the ones that get polite nods followed by radio silence comes down to one thing: does the demo have a thesis?

    Not a agenda. Not a click path. Not a list of features organized by module. A thesis — a clear, arguable claim about how this buyer’s world gets better, delivered with the conviction of someone who actually believes it.

    The Essay Model for Demos

    Think about the best essay you ever read. It didn’t meander through loosely related topics. It made a claim in the first paragraph, spent every subsequent paragraph reinforcing that claim from different angles, and left you feeling like the conclusion was inevitable.

    Great demos work the same way.

    Before you open your laptop, you should be able to articulate your thesis in one sentence: “Your month-end close takes eleven days because exception handling is manual, and we’re going to show you how to get it to three.” Or: “Your sales team is leaving six figures on the table every quarter because they can’t see cross-sell opportunities in real time, and that changes today.”

    Every screen you show, every workflow you click through, every pause for questions — all of it serves that thesis. If something doesn’t reinforce the argument, cut it. Ruthlessly. Nobody ever lost a deal because they showed too few features. Plenty have lost deals because they showed too many and diluted the one thing that mattered.

    Nobody Cares About the Clicks

    Here’s the uncomfortable truth that takes most solution engineers a year or two to internalize: your buyer does not care about your UI. They don’t care about your three-click workflow. They don’t care about your drag-and-drop builder or your configurable dashboards or your AI-powered anything.

    They care about two things: looking smart in front of their boss, and making money.

    That’s it. Everything else is a means to those ends.

    When you show automated approval routing, don’t explain how the workflow engine works. Say: “Remember how you mentioned your team loses two days every month chasing approvals over email? This eliminates that. Your CFO sees a faster close, your team gets two days back, and you’re the person who made it happen.”

    The feature is the approval routing. The value is making your champion look like a genius. The thesis is that their month-end close is broken and you’re going to fix it. Every click in your demo exists to prove that thesis, not to demonstrate functionality.

    The Feeling Is the Demo

    I used to think polished demos closed deals. Clean data, perfect transitions, no errors, every click rehearsed. And polish matters — a sloppy demo creates doubt about your product’s quality and your own competence. You should absolutely know your environment cold.

    But polish is table stakes. It’s necessary and insufficient.

    What actually closes deals is how the demo makes people feel. When your buyer leans forward and says “Wait, can it do that for our West Coast team too?” — that’s the moment. They’ve stopped evaluating your software and started imagining their future with it. They’re mentally deploying it. They’re thinking about who else in their org needs to see this.

    You can’t manufacture that moment with a click path. You manufacture it by understanding their pain so deeply that when you show the solution, it feels like you built it specifically for them. The thesis is what creates that feeling, because it tells them from minute one: I understand your problem, I’ve seen it before, and here’s exactly how it gets solved.

    Thesis-Driven Demo Structure

    Here’s how I structure every demo now:

    Open with the thesis (2 minutes). State the problem back to them using their own words from discovery. Then make your claim: here’s what changes and here’s the impact. No slides. No product overview. Just the argument.

    First proof point (10 minutes). Show the single most impactful workflow that proves your thesis. This is your strongest card — play it first. Don’t build to a crescendo. Hit them immediately with the thing that makes them lean forward.

    Second proof point (10 minutes). A different angle on the same thesis. If your first point showed them speed, show them visibility. If you showed them automation, show them insight. Same thesis, different evidence.

    The “what if” moment (5 minutes). This is where you go slightly beyond what they asked for. Show them something they didn’t know they needed — but that reinforces your thesis. “You didn’t mention reporting, but look what happens when all of this data flows into a single view that your VP can check every morning without asking anyone for an update.” This is how you go from vendor to trusted advisor.

    Return to thesis (2 minutes). Close exactly where you opened. Restate the problem, summarize what you showed, quantify the impact. “You told us your month-end close takes eleven days. We just showed you three workflows that get it to three. That’s eight days back, every month, starting Q3.”

    Notice what’s missing: the product overview slide, the company history, the architecture diagram, the competitive comparison, the feature dump. All of that is noise. It dilutes the thesis. Kill it.

    Why Most Demos Fail

    Most demos fail because they’re organized around the product instead of the buyer. The SE opens a module, shows features left to right, top to bottom, then opens the next module and repeats. It’s a tour, not an argument.

    Tours bore people. Arguments engage them.

    The other common failure mode is the demo that tries to do everything. The SE heard six pain points in discovery and tries to address all of them in sixty minutes. So instead of a razor-sharp thesis with deep proof points, you get a shallow pass across six topics, none of which land with enough force to compel action.

    Pick one. Maybe two. The pain point that’s costing them the most money or causing the most political pain internally. Build your thesis around that. If you prosecute one argument brilliantly, they’ll trust you on the other five. If you touch all six weakly, they’ll trust you on none of them.

    The Thesis Test

    Before every demo, I run a simple test. I ask myself: If the buyer remembers exactly one thing from this meeting, what is it?

    If I can’t answer that clearly, the demo isn’t ready. Not because the environment isn’t built or the data isn’t clean — because the argument isn’t sharp enough.

    Your buyer will sit through three or four vendor demos in a week. They’ll blur together. The one that stands out won’t be the one with the prettiest UI or the most features. It’ll be the one where they walked out thinking: “That team gets it. They understand our problem and they showed us exactly how to fix it.”

    That’s what a thesis does. It gives your buyer a story to tell internally — to their boss, to their procurement team, to the committee that approves the spend. You’re not just showing software. You’re arming your champion with the argument they need to sell your solution when you’re not in the room.

    Make Them Look Smart. Put Money in Their Pocket.

    Every demo you give should accomplish exactly two things: make your buyer feel smart for bringing you in, and show them clearly where the money is.

    The thesis is how you do both. It tells them you understand their world well enough to have a point of view about it. It tells them you’re not just a demo jockey cycling through features — you’re a domain expert who has seen this problem before and knows what the solution looks like.

    Polish your environment, yes. Know where every button is, absolutely. But never confuse that preparation with the actual work. The actual work is building an argument so clear and so specific to their situation that saying no feels riskier than saying yes.

    Write the thesis first. Build the demo around it. Everything else is decoration.

  • I Put an AI Agent on a $10 VPS and It Already Does More Than Siri Ever Did

    At 9 PM on a Monday night, I SSH’d into a $10/month Ubuntu VPS, ran three commands, and stood up an AI agent that now monitors stablecoin regulation news, tracks Bitcoin and Ethereum prices, checks job postings at Circle and Paxos, sends me a daily briefing over Telegram, runs security audits on its own server, and — I’m not exaggerating — wrote and published a blog post to this very site.     Total setup time: about twenty minutes. No app store. No subscription tier. No waiting list. Just an open-source project called OpenClaw, a terminal window, and an Anthropic API key.

    But here’s what you give up in that bargain:

    Data sovereignty. Your conversations, documents, and behavioral patterns feed someone else’s models. When I talk to my self-hosted agent about job prospects or financial decisions, that data lives on my server, under my control, encrypted at rest if I choose. It doesn’t train anyone’s next model version.

    Customization. Try getting Siri to monitor stablecoin regulation news and publish WordPress posts. You can’t, because Apple decides what Siri can do. With OpenClaw, I installed a WordPress skill in thirty seconds and pointed it at my site. If I want it to monitor RSS feeds, trade crypto, or manage my home automation, those are just more skills to install — or build myself.

    Interoperability. My agent talks to me on Telegram today. If I want to switch to Signal, WhatsApp, Discord, or Slack tomorrow, it’s a configuration change — not a platform migration. The agent is the constant; the messaging app is just a transport layer.

    Persistence. ChatGPT’s memory is a marketing feature with hard limits. My agent’s memory is a markdown file on disk that I can read, edit, and back up. It’s transparent. I can see exactly what it remembers and why. There’s no black box.

    The $10/Month AI Employee

    Let’s talk economics. My VPS costs $10/month. API costs for the AI model depend on usage, but for a personal assistant handling a few dozen interactions per day with periodic background tasks, you’re looking at roughly $30–60/month with a frontier model like Claude Opus. Call it $50–70/month all-in.

    For that price, I have an agent that:

    • Monitors five different news and market categories daily
    • Manages my blog’s editorial workflow
    • Audits and hardens its own server security

    What This Means for Knowledge Workers

    I’m a Sales Engineer at Microsoft. My day job involves understanding complex enterprise software and communicating its value to decision-makers. The meta-irony of using an open-source AI agent to do things that commercial AI products can’t isn’t lost on me.

    But that’s exactly why I think self-hosted agents matter.     This doesn’t mean markets are clairvoyant or that they never make mistakes. As Fama himself emphasized in recent interviews, efficient markets is a hypothesis, not reality. The market can’t predict the future. What efficiency means is something more modest but more profound: for almost everybody, the market is efficient in the sense that they don’t have information that’s not already built into prices.

    The empirical evidence supporting this framework is overwhelming. The S&P Dow Jones Indices SPIVA Scorecard – the industry standard for benchmarking active versus passive performance – delivers results that should be sobering for anyone convinced they can pick winning stocks or time the market. Over the 20-year period from 2005 to 2024, 94.1% of all domestic funds underperformed the S&P 1500 Composite Index. On a risk-adjusted basis, that number climbed to 97.3%.

    Let that sink in. Of the funds that survived the full 20-year period (and less than half did), fewer than six in a hundred beat the market when adjusted for risk. These aren’t amateur traders – these are professional fund managers with teams of analysts, proprietary research, and every conceivable information advantage. If they can’t consistently beat the market, what makes individual investors think they can?

    Technical Analysis and Other Comfortable Illusions

    I’ll be direct: technical analysis, in my view, has been largely debunked as a reliable method for generating alpha. The efficient market hypothesis predicts exactly this outcome. If simple trading rules like “buy when the price fell yesterday” worked, competitive traders would exploit them until they stopped working. The surprising empirical result, as financial economist John Cochrane has written, is that trading rules, technical systems, and market newsletters have essentially no power beyond that of luck to forecast stock prices.

    This isn’t to say price patterns never emerge or that technical traders never make money. It’s to say that whatever patterns exist are either too weak to overcome trading costs and taxes, or they disappear once enough people attempt to exploit them. Markets adapt faster than trading strategies can maintain edges.

    The same logic applies to most forms of active stock picking. Morningstar research tracking hundreds of thousands of individual stock positions found that between 2013 and 2023, 90% of mutual funds picked more losing stocks than winners. The hit rate for active managers – the percentage of their holdings that outperformed their fund’s benchmark – clustered around 44% for large-cap funds. A passive index fund does no better on this metric, but it also doesn’t charge 10 times the fees attempting to.

    The Case for Global Diversification

    If beating the market is a fool’s errand for most investors, what’s the alternative? This is where many people make a second mistake: assuming the S&P 500 represents adequate diversification.

    The S&P 500 is a collection of 500 large American companies. It’s a fine index, but it represents roughly 65% of global market capitalization while covering maybe 4% of the world’s population. Concentrating your entire equity allocation in one country – regardless of how economically dominant that country has been historically – introduces unnecessary geographic and currency risk.

    I favor globally diversified funds like Vanguard Total World Stock Index (VT) because they weight holdings by global market capitalization. You’re not making a bet that the United States will outperform or underperform international markets. You’re capturing the performance of the entire investable equity universe, automatically adjusting as global capital flows and market valuations shift.

    VT tracks the FTSE Global All Cap Index, which includes stocks of all sizes listed in developed and emerging markets. The fund holds nearly 10,000 securities across more than 50 countries. Its expense ratio is 0.06% – essentially a rounding error compared to the 0.64% average for actively managed equity funds. Over the 10 years through December 2024, VT’s ETF share class beat the global large-stock blend category average by 1.5 percentage points annualized, with most of that advantage coming directly from its ultralow fees.

    Market-cap weighting works because the market collectively does a good job of valuing stocks over the long run. Occasionally, it increases exposure to expensive stocks when investors get excited about certain sectors or regions. But that excitement reflects real information aggregation from millions of market participants. Trying to outsmart that collective judgment consistently is what the data shows to be nearly impossible.

    The Play Money Bucket

    Now, does this mean I have zero exposure to individual assets? No. I maintain what I call a “play money” bucket – a small allocation to Bitcoin and select individual stocks. But this allocation is far removed from my core nest egg, which remains properly diversified in global index funds.

    The play money bucket serves a psychological function as much as a financial one. It satisfies the very human desire to make active investment decisions without jeopardizing long-term wealth accumulation. If I’m wrong about Bitcoin or a particular stock thesis, the damage is contained. If I’m right, the upside is nice but not life-changing because the allocation is deliberately small.

    As much as I appreciate the historical role of precious metals and worked around gold and silver for years, they don’t constitute a large percentage of my asset allocation. Gold and silver have their place in certain portfolios, particularly as inflation hedges or crisis insurance, but the empirical evidence suggests equities deliver superior long-term real returns. Commodities lack the productive capacity that drives equity returns over time – they don’t generate cash flows, they don’t innovate, they don’t compound.

    The Joint Hypothesis Problem and What It Means for Investors

    Fama identified what he calls the “joint hypothesis problem” – a technical but important insight. You can’t test market efficiency without also testing a model of how risk and expected returns are related. Every test of whether the market is efficient is simultaneously a test of your theory about what the “right” price should be.

    This matters because it means we can never prove markets are perfectly efficient. We can only say that deviations from efficiency are difficult to identify and exploit consistently. Some anomalies have been documented – small-cap stocks and value stocks have historically delivered higher returns than the Capital Asset Pricing Model would predict. Fama and Kenneth French incorporated these findings into their famous three-factor model, arguing these premiums reflect additional risk factors rather than market inefficiency.

    The practical implication is humility. Markets may not be perfectly efficient, but they’re efficient enough that the vast majority of investors are better served by accepting market returns rather than trying to beat them. The costs of attempting to beat the market – fees, taxes, trading costs, and the opportunity cost of underperformance – stack up quickly.

    When Private Markets Enter the Picture

    At some point, I hope to be able to afford the risk that comes with private market investments – venture capital, private equity, direct startup investments. These markets are less efficient precisely because they lack the liquidity, transparency, and competitive trading that characterize public markets. Information advantages can potentially be monetized in private markets in ways that are nearly impossible in public equities.

    But private market investing requires capital you can afford to lose entirely. Lock-up periods can extend for years. Valuations are subjective and opaque. The distribution of returns is highly skewed – a small number of investments generate most of the profits while the majority lose value. Taking on that risk profile early in wealth accumulation, when the nest egg needs protection and growth, would be irresponsible.

    The Boglehead philosophy – named after Vanguard founder John Bogle – emphasizes staying the course with low-cost, broadly diversified index funds through market cycles. It’s not exciting. It doesn’t generate cocktail party conversation. But it works. The compounding of market returns over decades, with costs minimized and diversification maximized, has proven to be the most reliable path to wealth accumulation for the vast majority of investors.

    The Wisdom of the Crowd, Applied to Capital Allocation

No central authority determines “correct” prices, yet competitive trading aggregates dispersed information into valuations that are remarkably difficult to systematically exploit.

    This doesn’t mean you shouldn’t invest. It means you should invest with realistic expectations about your ability to outperform market benchmarks. It means understanding that diversification isn’t just about holding different stocks – it’s about holding different types of assets, across different geographies, at the lowest possible cost.

    The Path Forward

    The data is clear. The vast majority of professional fund managers fail to beat their benchmarks over meaningful time horizons, and those who do rarely repeat their success. Technical analysis lacks predictive power beyond random chance. Market timing consistently destroys value when accounting for the full cycle of entries and exits.

    What works is embarrassingly simple: buy low-cost index funds providing global equity exposure, rebalance periodically, and hold through market cycles. Add bonds as you approach the point where you’ll need to draw on the capital. Keep costs minimal. Minimize taxes through appropriate account selection and holding periods. Stay the course when markets decline and when they surge.

    I understand the appeal of active trading. Working in enterprise technology and cybersecurity, I appreciate the desire to apply analytical skills to generate alpha. But the honest assessment, supported by decades of research and empirical evidence, is that those skills are better applied to our careers than to beating public equity markets.

    Save your risk budget for where it might actually generate asymmetric returns – private markets when you can afford the risk, or human capital investments that increase your earning potential. Let the public markets do what they do best: efficiently allocate capital and deliver equity risk premiums that compound wealth over time.

    The market is smarter than you think. More importantly, it’s smarter than almost everyone thinks, including the professionals paid enormous sums to outperform it. Accepting that reality isn’t defeatist – it’s the first step toward building wealth that actually lasts.

  • The Script Is Your Safety Net, Not Your Performance

    After years of watching new sales engineers and consultants fumble through overly rehearsed demos, I’ve noticed a pattern: the more polished the script, the worse the outcome. People walk into their first few client engagements armed with memorized transitions, carefully timed feature reveals, and a slide deck they’ve practiced in the mirror. Then reality hits – a stakeholder asks an unexpected question, the conversation veers into territory the script doesn’t cover, and suddenly they’re lost.

    Here’s what I’ve learned: the best presentations aren’t presentations at all. They’re conversations where you happen to have better tools than a whiteboard.

    Discovery and Demo Aren’t Separate Events

    New folks treat discovery and demonstration as sequential phases. Discovery happens first, then you go build a demo that addresses what you heard. That’s not wrong, but it’s incomplete. The real skill is making connections in real-time during the demo itself.

    When you’re showing a client how workflow automation handles approval routing, and someone mentions they’re drowning in email notifications – that’s your moment. Don’t power through your planned next slide about escalation policies. Stop. Ask how their current notification chaos affects their day. Then show them exactly how notification consolidation solves their specific problem, not the generic use case in your script.

    These connections between what you’re showing and what they’re experiencing – that’s where deals get made. Scripts can’t anticipate those moments because every client’s pain manifests differently. You need to be present enough to hear the pain and fluent enough with your platform to address it immediately.

    Everyone Speaks, or Someone’s Disengaged

    Toastmasters teaches a principle that translates perfectly to client meetings: everyone in the room should talk at least once. Not because there’s some quota to hit, but because silence usually means someone’s either disengaged or disagreeing without saying so.

    The IT director who hasn’t said a word in thirty minutes? They’re not nodding along because they agree. They’re mentally composing the objection email they’ll send after you leave. The finance lead checking their phone? You’ve lost them, and they’re probably the budget approval you need.

    Make it your responsibility to pull people in. “Sarah, from a finance perspective, how would this reporting change your quarter-end close?” It’s not a trick question. You genuinely want to know, because if Sarah doesn’t see value in what you’re showing, your deal timeline just doubled.

    When people feel heard, they buy in. When they don’t, they become the silent roadblock you discover three weeks later when the deal mysteriously stalls in “legal review.”

    Features Are What It Does. Value Is Why They Care.

    Nobody wakes up thinking “I hope someone shows me a three-click process for reassigning records today.” They wake up thinking “I hope I don’t have to work this Saturday because the month-end reporting is such a disaster.”

    Your job isn’t to showcase how elegant your UI is. It’s to make the person across the table feel smart for bringing you in. When you show them automated exception handling, don’t explain the workflow engine architecture. Tell them: “Your team stops losing deals because someone was out sick when a high-value lead came in. You become the person who fixed that.”

    The best compliment I’ve received from a client wasn’t about our platform’s capabilities. It was: “You made me look like a genius to my VP.” That’s the goal. Position your solution as the thing that makes them the obvious choice for their next promotion, not just another software purchase.

    Be the No-Brainer

    Decision-makers are drowning in options. Every vendor claims AI-powered this and cloud-native that. Cut through it by making the value so obvious that saying no feels riskier than saying yes.

    That means knowing their business well enough to speak their language. If you’re presenting to manufacturing, talk about line efficiency and defect rates, not “optimized workflows.” If it’s healthcare, it’s patient outcomes and compliance burden, not “configurable business rules.”

    The no-brainer choice isn’t the one with the most features. It’s the one where the ROI is so clear, and the implementation risk is so low, that their only question is when you can start.

    Ditch the Script, Keep the Fluency

    I’m not saying don’t prepare. I’m saying prepare differently. Know your platform so well that you can demonstrate any capability without thinking about where the button is. Practice discovery questions until asking about pain points feels like natural conversation. Understand the business context of your prospects so deeply that you recognize implications they haven’t articulated yet.

    The script is your safety net for when things go wrong, not your performance. The performance is reading the room, making connections, ensuring everyone engages, and communicating value in terms that matter to the people holding the budget.

    Do that, and you won’t need to convince anyone. They’ll convince themselves.
